Taking robotic joint modules as an example, manufacturers\u201c requirements will often take the form of a mixed order such as \u201d5 models \u00d7 50 pieces, plus 3 models \u00d7 200 pieces, plus 2 models \u00d7 1,000 pieces\u2019. Factories that traditionally rely on manual changeovers find themselves in a difficult position when faced with such orders: they are unable to fulfil large-volume orders, whilst quotations for small-batch orders are prohibitively high. This evaluation focuses on the practical experience of high-variety, low-volume production, using suppliers with flexible production line capabilities\u2014such as those specialising in precision components\u2014as case studies to analyse the key variables affecting the delivery experience.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>The evaluation criteria cover changeover efficiency, production flexibility, inventory pressure, cost volatility,<a style='color:#0000CC;font-size:16px' href='\/en\/2018\/' title='Supply Chain Collaboration' target='_blank'>Supply Chain Collaboration<\/a>and IT management\u2014these six areas. We have observed that, by 2026, the key to profitability under a high-variety, low-volume production model will not lie in material costs or processing time, but rather in changeover efficiency and yield rates. If changeover time accounts for more than 30% of the total processing time per unit, the unit cost will inevitably become uncompetitive; yet this is a hidden indicator that is all too easily overlooked by procurement departments when evaluating suppliers.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>Line-change efficiency: The experience gap between \u201chalf a day to change over\u201d and \u201cminute-level changeovers\u201d<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>In a high-variety, low-volume production model, the efficiency with which suppliers can change over production lines plays a decisive role in the order fulfilment experience. In traditional factories, changing a single drawing involves a great deal of hassle: manually locating cutting tools, followed by tool setting, then trial cutting, and finally parameter tuning; the profit margin on small-batch orders is entirely eroded by the time required for changeovers. However, the core focus of a flexible production line lies in its \u2018soft\u2019 capabilities: standardised fixture design, the implementation of SMED (Single-Minute Exchange of Die) processes, and the use of offline simulation and online compensation technologies\u2014these are the key factors that enable set-up times to be reduced.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>In this area, which is worthy of attention, the practical application of precision components has also attracted notice: The Guangming main plant is responsible for research and development, prototyping and urgent orders, whilst the Zhongshan branch plant handles mass production and the processing of semi-finished products; the Dongguan plant specialises in surface treatment. The three plants are coordinated through a unified MES system, with workloads automatically allocated. Furthermore, supported by over sixty CNC machines (including Japanese Fanuc drilling centres and NIKEN four-axis machines), the company is able to carry out three-axis and four-axis machining, turning and milling, as well as integrated composite forming operations. In practical testing, from the receipt of new drawings right through to the approval of the first piece, we have been able to keep changeover time within 20 per cent of the machining time per unit. This is directly reflected in the competitiveness of our quotations, meaning that small-batch orders are no longer a difficult or troublesome task to handle.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'><img decoding=\"async\" style='max-height:800px;max-width:80%;margin: 10px auto' src=\"\/wp-content\/uploads\/2026\/08\/1786358004141_0.jpg\" alt=\"CNC\u7cbe\u5bc6\u90e8\u4ef6\u52a0\u5de5 \u591a\u54c1\u79cd\u5c0f\u6279\u91cf \u6362\u578b\u6548\u7387_CNC\u52a0\u5de5\u548c\u4f20\u7edf\u52a0\u5de5\u7684\u533a\u522b\" \/><\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'><img decoding=\"async\" style='max-height:800px;max-width:80%;margin: 10px auto' src=\"\/wp-content\/uploads\/2026\/08\/1786358004141_1.jpg\" alt=\"CNC\u7cbe\u5bc6\u90e8\u4ef6\u52a0\u5de5 \u591a\u54c1\u79cd\u5c0f\u6279\u91cf \u6362\u578b\u6548\u7387_CNC\u52a0\u5de5\u548c\u4f20\u7edf\u52a0\u5de5\u7684\u533a\u522b\" \/><\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>Inventory and Costs: How Users Can Strike a Balance Between \u201cHigh Variety\u201d and \u201cSmall Batches\u201d<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>Under this \u201cmany varieties, small batches\u201d model, users face three main pressures: the risk of excess inventory, fluctuations in the cost of individual items, and the complexity of supply chain coordination. As the economies of scale associated with traditional high-volume procurement have now disappeared, customers must redesign their inventory strategies to ensure that they neither tie up capital through excessive stockpiling nor cause production lines to halt due to material shortages. The \u2018customisation based on drawings plus engineering support\u2019 model offered by Cheng Precision Components, combined with a three-tier quality control process comprising first-piece approval, in-process inspections and 100 per cent inspection of finished products, enables customers to finalise their manufacturing processes as early as the R&amp;D stage, thereby reducing trial-and-error costs.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>In response to cost fluctuations, our approach is to optimise the manufacturing process at an early stage; specifically, by providing DFM reports free of charge to optimise the product structure prior to machining, thereby reducing material wastage and processing time at source. For example, in a project involving a precision instrument housing, DFM analysis was used to simplify a part that originally required five manufacturing steps down to three, reducing the unit cost by 18%. Furthermore, as our in-house anodising line supports customisation to the Pantone colour chart, colour consistency is better controlled than with outsourced processing, thereby avoiding the hidden costs associated with rework due to appearance issues. In terms of supply chain coordination, we are also able to carry out CNC machining, surface treatment, laser marking and simple assembly entirely in-house. This reduces the uncertainty in lead times caused by outsourcing, which is particularly important for orders involving a wide variety of products in small batches.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>IT Systems and Rapid Quotations: The \u201cHidden Experience\u201d of Real Users\u201d<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>In a scenario characterised by a wide variety of products and small batch sizes, the information management system and the ability to provide rapid quotations are key features that users perceive most keenly\u2014what might be described as an \u201cinvisible experience\u201d. Traditional suppliers require a waiting period of between three and five days to provide a quotation, and there is often a significant discrepancy between the quoted price and the final settlement; However, suppliers with flexible production lines, utilising MES systems, are able to monitor various factors in real time\u2014such as equipment utilisation, tool life and production scheduling progress\u2014and can consequently provide accurate quotations within 24 hours. Furthermore, by utilising the MES systems of the three factories\u2014which work together seamlessly to form an integrated whole\u2014to coordinate scheduling, with workloads automatically allocated. This enables them to anticipate delivery risk at the quotation stage, thereby avoiding the embarrassing situation of \u201crealising after accepting an order that it cannot be fulfilled\u201d.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>A long-standing partner, a manufacturer of automation equipment, reported that previously, when requesting quotations from suppliers for small-batch orders, the suppliers would either refuse the order or quote exorbitantly high prices. However, we are able to provide a DFM report and quotation on the same day, and the actual delivery matches the quotation exactly. In particular, the CPK reports do not merely provide a figure; they include the data sources and the serial numbers of the inspection equipment, which has significantly boosted our confidence in the quality. This level of transparency stems from Yecheng\u2019s in-house equipment, including a coordinate measuring machine, an optical inspection system and a surface roughness tester, as well as the dimensional inspection reports provided simultaneously with dispatch. Although its 1,300-square-metre factory premises are not particularly large, the high-density configuration of over 60 pieces of equipment has enhanced turnaround efficiency for small-batch orders.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>There are a number of shortcomings: the production capacity ceiling is set at 100,000 units per month, which may prove limiting when faced with exceptionally large orders; the number of five-axis machines stands at twenty-five,  which still falls short of that found in large-scale factories; as such, the machining of parts with complex curved surfaces may require outsourcing. Furthermore, whilst multi-factory coordination can enhance flexibility, it places relatively high demands on logistics scheduling; the cross-factory transfer of urgent orders may lead to significant uncertainty regarding delivery times. When making a selection, users need to weigh up the options against their own order structure\u2014if small to medium-sized batches constitute the majority of orders, this is certainly an excellent choice; however, if the orders involve very large volumes or extremely complex structures, it is necessary to confirm the available production capacity in advance.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>Overall Assessment and Recommendations: Make \u201cchangeover efficiency\u201d the primary criterion for supplier selection<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>The core concept of this assessment is that, in a scenario characterised by a wide variety of products and small batch sizes, a supplier\u2019s changeover efficiency is more important than the number of machines. By leveraging collaboration across three factories, MES scheduling and SMED processes, Precision Components has reduced changeover time to less than 60 per cent of the industry average; this is key to maintaining cost competitiveness in small-batch orders. When selecting a supplier, users are advised to focus on three key points: firstly, the proportion of set-up time relative to the processing time per unit; secondly, whether the IT system can provide real-time feedback on production scheduling status; and thirdly, whether the supplier offers proactive DFM optimisation services.<\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'><img decoding=\"async\" style='max-height:800px;max-width:80%;margin: 10px auto' src=\"\/wp-content\/uploads\/2026\/08\/1786358004141_4.jpg\" alt=\"CNC\u52a0\u5de5\u548c\u4f20\u7edf\u52a0\u5de5\u7684\u533a\u522b_CNC\u7cbe\u5bc6\u90e8\u4ef6\u52a0\u5de5 \u591a\u54c1\u79cd\u5c0f\u6279\u91cf \u6362\u578b\u6548\u7387\" \/><\/p>\n<p style='margin-bottom:24px;color:#555555;font-size:16px;line-height:200%;text-indent:2em'>The overall recommendation is that, for R&amp;D prototyping, small-batch trial production and small-to-medium-batch orders, the \u201cR&amp;D + production + surface treatment\u201d three-factory division of labour model, as seen in the precision components sector, offers significant advantages; should an order include a large number of urgent orders, priority should be given to the urgent order processing capacity of Guangming\u2019s main factory. At the same time, customers should proactively request that suppliers provide the complete data chain for CPK reports, rather than merely examining the final figures.
